The business owner's guide to AI chatbots

The rule changed on October 1. What you will really pay, when it is not worth hiring anything and how to decide without depending on the salesperson.

Summary in 7 facts

By the numbers

NumberWhat it means
24 hoursIf your number comes in well below that yardstick, the gain from automation is in the repeated question and not in the on-call shift, and the salesperson who insists on "24-hour service" is selling the wrong benefit.

Start here

Six things that decide your purchase. Sources are at the end.

  1. Since October 1, replying is no longer free. Meta started charging for service messages per message, at the same utility rate as the market, including inside the 24-hour window, after a thousand free per month on each number.
  2. Every quote made under the old rule is wrong. At the Brazilian rate of R$ 0.035 per message, a thousand conversations with four replies each go from zero to about R$ 105 a month in Meta fees alone, after discounting the month's thousand free replies.
  3. The invoice has three lines: subscription, what Meta charges and the vendor's margin on top of Meta. Anyone who compares subscriptions is comparing the wrong line.
  4. There is a path that costs zero, and no vendor will tell you what it is.
  5. Connecting the number by scanning a code is the risk nobody explains. When the number goes down, it goes down with your contact book inside.
  6. A good share of messages arrives outside business hours, and that varies a lot by business. Measure yours before buying based on the average.

1. Since October 1, replying is no longer free

The change that has not yet entered vendors' sales pitch.

From November 2024 to September 30, 2026, replying to someone who messaged you was free within the 24-hour window. Since October 1, 2026, service messages are charged per message, at the same rate as each market's utility messages, including inside the window. Each business number gets a thousand free service messages per month, and what is left over does not roll over to the next month. In the Brazilian table, each one after that costs R$ 0.035. What the customer sends stays free, and anyone using the regular WhatsApp Business app, without the API, is not affected.

WhatsApp Business Platform documentation, non-template messages page: "from October 1, 2026, Meta will charge for service messages per message". A thousand free service messages per month on each number: Meta pricing page, read on October 1, 2026. Amount in reais per Mobile Time, June 23 and July 31, 2026.

What this does to your bill

On a single number, after discounting the month's thousand free replies:

500 replies per month
R$ 0,00
2,000 replies per month
R$ 35,00
4,000 replies per month
R$ 105,00
10,000 replies per month
R$ 315,00
Three decisions this change forces
1. Ask for every proposal already under the October rule: anyone who simulates with the old rule is showing you a bill that no longer exists. 2. A reply split into three short messages now costs triple a whole reply: ask for an AI that answers in a single message. 3. If your volume is small, the regular app still has no per-message charge, and chapter 3 shows how far it holds up.

2. The bill has three lines

Compare totals. Comparing subscriptions means comparing the wrong line.

1 Vendor subscription
+ What Meta charges per message
+ The vendor's markup on top of Meta
= What you really pay per month

The Meta line. Since July 1, 2025, billing is per delivered message. Marketing messages are always paid; service notices are paid outside the 24-hour window; someone who arrives through an ad with a WhatsApp button opens a free seventy-two-hour window. Since July 1, 2026, billing for Brazilian businesses is invoiced in reais, and since October 1, 2026, the reply is also charged, after the thousand free ones of the month on each number.

The vendor's line on top of Meta. Many tools pass the message on with a markup, from a few cents to a few dozen cents. At small volume it changes nothing. At ten thousand messages a month, it becomes the largest line on the invoice.

Ask like this, in writing
"Simulation for a thousand new conversations a month, three hundred of them started by us, with the three lines separated and already under the October rule." Anyone who does not send it in writing pulled it out of thin air.

3. When to buy nothing

The chapter no vendor writes.

Hiring an AI chatbot is wrong in at least five situations. If you are in one of them, keep your money:

The path that costs zero

The WhatsApp Business app, the regular one from the app store, already includes for free: a greeting message for people who message you for the first time, an away message with business hours, quick replies with shortcuts for repeated questions, labels to separate customers from quote requests, and a catalog with prices. It has no AI and does not understand questions outside the pattern, but it covers a good part of what most people automate.

Test before signing anything
Set up the three things above and run for two weeks. What keeps landing on your desk after that is the problem that is left, and it is the one you take to the vendor meeting. Many people find out in those two weeks that the problem is already gone.

4. Choose the tier before you choose the brand

Everything you are offered is one of these three. Start at 2.

Tier 1. Options menu. Type 1, type 2. Does not understand a written question. Cheap and ages fast.
Tier 2. AI that answers. Reads the question the way the customer wrote it and answers using your business's material.
Tier 3. AI that acts. Books, bills, records orders, updates records. More expensive, and only works with your rules written down.

Anyone who jumps to tier 3 without the tier 2 material written buys expensive automation that does nonsense faster. And do not argue about names: every vendor calls the product an AI agent. Ask to see it, live, answering three questions that you write on the spot.

5. Use the official connection on your storefront number

If the number is on the card and on Google, that decision is already made.

Official connection through Meta. A number registered with business verification: clear rules, a business badge and no risk of being blocked for misuse. In return, it charges per message, and since October it also charges for replies beyond the month's thousand free ones.

Connection by scanning that square code. The tool joins as one more device. Fast, with no per-message charge and not provided for by Meta: the number can be blocked, and it goes down with your contact list inside. Use it only on a new test number.

Ask it this way, and ask for it in writing: "if this number is blocked tomorrow, what do I lose and what do you give back?" A serious vendor answers right away; anyone who says this never happens has never seen it happen.

6. Find out when your customer writes

That number, not anyone's average, decides whether it is worth automating.

Open the company's WhatsApp and count how many of the last hundred messages arrived outside Monday to Friday, 8 a.m. to 6 p.m. It takes ten minutes and is the most honest count there is of your need: it is the share of traffic that today waits, or leaves.

If your number comes in well below that yardstick, the gain from automation is in the repeated question and not in the on-call shift, and the salesperson who insists on "24-hour service" is selling the wrong benefit. If it comes in well above, you are operating at half capacity and probably do not know it.

7. The material decides the result, not the brand

An expensive tool with bad material answers worse than a simple tool with good material.

One page solves it, and it is yours: it works with any vendor. It needs what you sell with price, hours and address, the ten questions that come in most with the answer you would give, what the AI must never say and how your company talks. Open WhatsApp, read the last thirty conversations and write down the answers that repeat. It is one afternoon, and the form to fill in is in the PDF.

Say it is an AI in the first message
A customer who finds out later feels deceived, and that complaint is worse than the mistake. Mass promotional messages only to people who agreed to receive them: Brazil's data protection law (LGPD) requires a legal basis and WhatsApp blocks numbers reported as spam.

8. The six numbers of the first month

If the tool does not show you at least three of these, it is weak.

  1. Time to first reply, before and after. Be wary of anyone who promises an instant reply: in practice, an AI takes from a few seconds to a few dozen seconds.
  2. Conversations that ended without a person stepping in. Less than half in the second month means missing material, not the wrong tool.
  3. Conversations that turned into what matters: appointment booked, quote requested, order closed.
  4. Messages outside business hours, the number you counted in chapter 6.
  5. Times the AI handed off to a person, and why. A repeated reason is a missing answer.
  6. Cost of the month across the three lines, already under the October rule, divided by the customers who came in.

Compare with the same month last year, never with the previous month: traffic varies by season and it is easy to credit the tool with a month that was going to be good anyway.

9. Seven days

Day 1. Count how many of the last hundred messages are repeated questions and how many arrived outside hours. Day 2. Set up greeting, away message and quick replies in the regular app. Day 3. Write the material page, with price and hours. Day 4. Run two weeks like that and see what is left. Day 5. Ask for two proposals using the twelve questions and the cost sheet. Day 6. Test both with the same material. Day 7. If you hire, turn it on for one number only and write down today's six numbers.

10. Twelve questions for the meeting

Print this list. Anyone who dodges three of them has already answered what matters.

  1. Does the number stay on Meta's official connection or on code scanning?
  2. How much does the month cost at my volume, with the three lines separated?
  3. Does the simulation already include the per-reply charge that started on October 1?
  4. Do you charge a markup per message on top of Meta? How much?
  5. Does the AI answer in a single message or break it into several?
  6. What happens when I go over the monthly limit: does it cut off or charge?
  7. How many people on my team can use it without paying extra?
  8. How do I export contacts and history if I leave?
  9. Do you use my conversations to train models?
  10. Can I see the tool right now answering three questions that I write?
  11. How does the AI know when to stop and call a person, and who configures that?
  12. Is there a lock-in, a cancellation fee or a setup fee?
